Background & Opportunity

The John G Russell Transport Group had long identified the Freightliner Rail Terminal in Coatbridge as a strategic opportunity. Located directly beside their existing terminal, the acquisition held the potential to transform their multimodal freight capabilities, unlock efficiencies, and strengthen their position across the UK logistics landscape.

But acquiring a terminal is only half the story. Integrating people, systems, and operations with precision, without compromising customer experience, is the real challenge.

That is where Bentley Compton Consulting (BCC) stepped in.

With a longstanding relationship with the John G Russell Transport Group, BCC had been advising on the acquisition for several years, supporting both the financial evaluation and operational roadmap. When the moment finally arrived to complete the acquisition, the John G Russell Transport Group turned to BCC to lead the transition from strategy to execution.

The acquisition paved the way for a new trading entity, Russell RailRoad, designed to drive innovative rail freight solutions and deepen collaboration within the Group. Today, Russell RailRoad is central to a refreshed vision of growth, sustainability, and operational excellence.

The payoff is already visible. Customers benefit from strengthened multimodal connectivity, faster delivery times, and a logistics operation increasingly aligned with John G Russell Transport Group ambition to achieve NetZero by 2040.

Challenges & Goals

Turning the acquisition into a fully functioning, integrated terminal required a delicate balance of speed, precision, and hands-on leadership. The challenges included:

Day-one operations risk

Day-One Operations Risk
Migrating an entire terminal onto new operational systems without disrupting customer service.

Systems fragmentation icon

Complex Systems Integration
Lifting, crane operations, logistics flows, and back-end processes all needed to transition simultaneously.

Cultural Alignment
Bringing together two teams, two sets of processes, and two operational styles.

Operational visibility

Operational Visibility
The existing setup required greater transparency and data-driven oversight.

Time pressure

Time Pressure
The transition needed to be immediate, coordinated, and frictionless.

The Goals

  • Deliver a seamless day-one transition with no service impact.
  • Integrate systems, people, and processes under the Russell Group umbrella.
  • Establish an operational foundation strong enough to support future rail services.
  • Enhance visibility and control across terminal operations.
  • Position RRL for long-term growth through improved practices and technology.

Success required more than a plan, it required a partner willing to roll up their sleeves and lead from the ground.

Our Approach

Bentley Compton’s “From Strategy to Coal Face” model shaped the transition from boardroom planning to boots-on-the-ground delivery.

Step 1:
Rigorous Financial & Operational Evaluation

Rigorous Financial & Operational Evaluation

Before the acquisition was finalised, Bentley Compton Consulting worked closely with Russell leadership to evaluate the deal financially and operationally. Detailed preparation ensured clarity, confidence, and alignment across all stakeholders.

Step 2:
Acquisition Program Management

Acquisition Program Management

Bentley Compton Consulting guided both the John G Russell Transport Group and Freightliner through the transaction and closure, ensuring all pathways converged smoothly toward day one.

Step 3:
Day-One Systems Migration

The biggest test. The entire terminal, including lifting operations and crane management, transitioned to new systems on the very first day. Bentley Compton Consulting orchestrated the rollout, mitigating risk and preserving customer experience.

Step 4:
On-the-Ground Leadership

Day-One Systems Migration

For the first month of operation, Bentley Compton Consulting supported the terminal shoulder-to-shoulder with staff, leading operations, coaching teams, and troubleshooting in real time to ensure stability and confidence.

Step 5:
Operational Excellence & Visibility

Summit website (27)

To enhance performance and transparency, Bentley Compton Consulting introduced:

  • Improved operating practices
  • A 30/60/90 Operational Control Plan
  • The visual factory methodology, elevating on-site visibility and decision-making

The result was not just a transition, it was an upgrade.

Results & Impact

The acquisition didn’t simply change ownership. It transformed capability.

A Frictionless Day-One Transition

Despite the complexity, customers experienced zero disruption, and service levels remained strong throughout the handover.

Improved Operational Visibility

The visual factory methodology and new system practices created real-time insight across terminal functions.

A Strong Platform for Growth

Russell RailRoad is now positioned to:

  • Take on additional train services
  • Expand container-related offerings
  • Scale with confidence in a rapidly evolving logistics market

A More Sustainable Future

Strengthened multimodal operations support Russell Group’s NetZero 2040 commitments, reducing reliance on road transport and cutting emissions.

And perhaps most importantly, the people at the heart of the transition felt supported, prepared, and able to succeed.
